Why finance can’t scale AI on yesterday’s delivery models

How AI-native engineering rewrites talent, enterprise decisions and operating leverage

For the last three decades, enterprise scale has been built on labor expansion, geographic arbitrage and governance layering. No industry embraced this model more deeply than financial services. Regulation demanded control. Control demanded documentation. Documentation demanded people. 

Over time, banks optimized for linear scale, building vast delivery pyramids to manage complexity. That architecture was designed for a world where intelligence was scarce and labor was abundant. But that engine is now breaking down – and the industry’s approach to AI isn’t working. 

The issue isn’t the AI itself – it’s the approach of using AI to automate what already exists, rather than redesigning for what’s coming (hyper-personalization, automated operations, greater user choice, increased compliance). Most enterprise AI initiatives fail not because the technical models underperform, but because organizations try to automate legacy workflows instead of redesigning around AI-native systems. 

In highly regulated industries, where governance is mandatory and processes are brittle, this incompatibility is even sharper.

According to McKinsey, 88% of organizations report using AI in at least one business function, but only about one-third have succeeded in scaling AI across the enterprise. The constraint isn’t technology. It’s architecture, talent, evaluation and operating model design. 

AI-native engineering: The shift from automation to compounding performance

AI-native engineering is changing the game here, representing a paradigm shift in how software is designed, built and operated. AI-native engineering treats intelligence as a core primitive – alongside APIs, data and security – rather than a bolt-on feature.

In an AI-native system:

● Governance and evaluation live inside execution, not in external committees.

● The system continuously observes outcomes, measures performance and adapts prompts, retrieval and policies – a closed-loop learning fabric.

● Context is retained across workflows, enabling reuse, faster iteration and deeper institutional knowledge.

● Every action is versioned, logged, permissioned and replayable, making it more traceable than human processes.

This is the foundation onto which agentic AI sits. Agents execute work; AI-native systems ensure the work continuously improves. This distinction is critical, as agentic AI is transformative only when supported by an architecture designed for resilience, governance and continuous adaptation.

From linear scaling to operating leverage

For decades, offshore outsourcing has been one of the financial industry’s favorite levers to pull in the pursuit of cost efficiency. The industry thrived on a simple, yet effective, formula: break work into repeatable tasks, ship those tasks to lower-cost geographies and manage the process through layers of documentation, middle management and rigid workflows. 

Traditional offshore models scale linearly: output rises only when headcount rises.
AI-native systems shift organizations into compounding productivity, where each delivered workflow becomes:

● a reusable capability,

● a contributor to shared memory,

● and a catalyst for faster future delivery.

Across financial services, AI-native engineering has delivered material reductions in cycle times and meaningful improvements in workflow quality. In fact, PwC highlights that AI agents are already accelerating performance and cutting cycle times by up to 80% across middle‑ and back‑office banking operations – proving that this isn’t incremental efficiency. It’s operating leverage.

Are we waving goodbye to offshore (as we know it)?

Offshoring was built for a world where tasks were rule-based, context could be documented, iteration cycles were slow, and “good enough” quality was acceptable.

But offshoring also introduced friction: coordination drag, time-zone gaps, knowledge leakage and variable quality. These costs were tolerated because the alternative didn’t exist. Now it does.

A single senior engineer working with governed AI agents has the potential to deliver what previously would have required a 6–10-person offshore team, because context is natively embedded within the system, rather than diluted through human handoffs, we eliminate the ‘knowledge tax’ of traditional outsourcing. This doesn’t eliminate offshore entirely, it changes its role.

The compounding knowledge model

Offshore once bought scale, AI-native buys compounding. In short, this means large, execution-heavy teams shrink. In their place emerges small, senior, domain-heavy teams, outcome-based engagements, and specialists who orchestrate AI agents end-to-end.

Naturally, one fear is workforce reduction. But the reality is workforce redesign. Agents are dramatically accelerating performance, reducing manual workloads and tightening operational controls across enterprises, especially in middle- and back-office functions where multi-layered teams were once essential. 

McKinsey research shows that meaningful, enterprise-wide, bottom-line impact of AI is currently only seen in very few organizations. However, those that are seeing “significant value” and an EBIT impact of up to 5% – the “AI high performers”, representing just 6% of organizations – report pushing for transformative innovation, by redesigning workflows around AI, reinforcing the shift from linear staffing to augmented, high-leverage delivery models. 

Essentially, agentic AI doesn’t replace accountability; it amplifies expertise. In finance, this means senior analysts, risk managers, traders and compliance leads work directly with AI systems that ingest data, run simulations, update models and surface insights in real time. Humans frame the question, set constraints and make the final call.

This collapses cycle times from weeks to hours, increases coverage and improves decision quality.

It also brings core capability back in-house. Institutional knowledge compounds instead of leaking across offshore handoffs.

Is it the death of ‘decision by committee’?

Finance has long relied on decision pyramids and multi-stage approval committees to manage risk. They provided control, but also delay, opacity and fragmentation. 

Traditional models relied on a pyramid structure: a CIO overseeing project managers, senior analysts, junior analysts and offshore research teams. These layers existed to move information upwards, from data collection and cleaning to model building and report drafting. The process was slow, error-prone and burdened by review cycles. AI-native systems and agentic workflows collapse that pyramid.

A portfolio manager or risk leader can work directly with governed agents that ingest market or customer data continuously, update risk models and scenarios, surface real-time risk signals and synthesize insights instantly. The human expert frames the right questions, sets constraints, applies judgment and takes accountability for decisions. In turn, that means faster decision cycles, broader coverage, lower costs and more consistent quality.

Crucially, this increases control because every step is logged, permissioned, rate-limited and replayable. It’s important to note two things here: 1) human processes can’t be replayed. 2) AI-native systems can.

In regulated industries, this matters. Model risk management, auditability and explainability require versioned prompts and models, documented rationale and step-by-step action logs. AI-native systems exceed this bar.

You can’t reconstruct every neuron firing behind a human decision, but you can trace an agent’s tool calls and decision chain. Modern power is permissioned, and agents operate inside those permission structures; they don’t magically bypass them. Which brings me nicely to my next point… Make sure you hire the right people to implement the right agentic AI team. 

The real risk? Standing still.

There’s a lot at risk, and those in the finance industry may grimace over the thought of AI playing such a huge role. When people hear the word “agent”, they instinctively imagine something like a new digital organism – a system with desires, intentions and some drive to act on its own.

But what we call “agency” in AI is nothing like biological agency. It’s not a creature with motivation, it’s a decision-making loop that selects the next step towards an objective that humans defined, operating inside constraints that humans built, using tools that humans provided. That’s not an independent actor; it’s essentially software with a longer to-do list.

The immediate threat isn’t autonomous AI running wild. It’s institutions clinging to labor-based operating models while competitors redesign around augmented expertise.

Agentic AI redefines the definition of expertise and shifts the human role from supervising execution to driving strategy and making high-stakes decisions. What we will be gifted with is a lean, agile model where expertise is amplified, not diluted. The last era was defined by labor arbitrage and the next is defined by augmented intelligence.

The technology we have in our hands is mature. The question is whether finance is ready to redesign talent, decisions and operating leverage around it.
