Choosing Between In-House and Outsourced Ad Ops

Choosing Between In-House and Outsourced Ad Ops

Ad ops is rarely the focus of much attention. It’s the background mechanics that make marketing work. It’s about managing tools and platforms, ensuring campaigns run as planned, keeping budgets under control, and monitoring performance, so real-time adjustments can be made if needed. And that’s why real thought needs to be put into the question of whether you should build your ad ops team in-house or outsource it.

For many companies, the decision is purely financial, but while that obviously matters, there are many other things to consider, from speed and scalability to how to actually get better results from campaigns.

Why ad ops matters more than you think

When an ad ops team works well, everything feels smooth. Campaigns go live on time, data is reliable, and performance improves over time. When it doesn’t, the impact is obvious. Campaigns underdeliver. Budget gets wasted. There are discrepancies in reporting. And both advertisers and users get a poor experience. The thing is, you usually only notice it when it breaks, but when it works well, its value is almost immeasurable.

The two approaches to ad ops

Most businesses end up choosing between two ad ops models: building an in-house team or outsourcing to a partner. There are pluses and minuses to both.

The in-house model

Keeping ad ops in-house gives you full control. Everything is owned by your team, from campaign setup to optimisation, and this means several things. It’s easier to collaborate with marketing, sales, and analytics teams. There’s no delay in communication. And you have more flexibility in the way you work. Overall, there’s greater visibility in both data and decision-making. So, if your campaigns are complex or highly tailored, this is often the best approach.

However, building a strong in-house ad ops team is expensive and time-consuming. Recruitment is difficult in a competitive market, so even if you find skilled specialists to hire, you might find it hard to keep them. On top of that, the ad tech is constantly evolving, so ongoing training is essential. Scaling can also be problematic, leading to bottlenecks and slowdowns in busy periods.

The outsourced model

Outsourcing ad ops reverses that scenario. Instead of building everything internally, you partner with a team that already has the expertise, tools, and processes in place. So, you can start working more quickly, you gain instant access to experienced specialists for a variety of platforms, with strong workflows and optimisation practices already in place. And you can scale according to your needs, without the worry of hiring or training. In many cases, you’ll find that the company you outsource to works across time zones, so if necessary, you can also avoid downtime.

But again, there’s a however. When you outsource, you’ll often unearth communication gaps between teams. You also have less control over execution, and you’re reliant on an external partner. Many companies also experience a period of adjustment before they gain the alignment they need.

The thing is, high-performing businesses don’t outsource just to save money. They do it to improve performance and gain operational maturity. But that doesn’t necessarily make it the best option for everyone. In fact, in many cases, a third option makes more sense.

The case for a hybrid approach

What is often overlooked in the whole ad ops debate is that you don’t actually have to decide between in-house and outsourced, because a hybrid model can do both.

In a hybrid setup, you keep your strategy – planning, budget allocation, performance goals and measurement – in-house, but outsource execution, either partially or fully. Leaving your external partner to handle campaign trafficking, quality assurance, and day-to-day optimisation. And it works because it plays to each side’s strengths. Your team stays close to the business and overall goal acquisition, while specialists handle the more complex, time-hungry, and tech-focused tasks. Resulting in greater efficiency, speed, flexibility, and consistency. It also means that scaling is an awful lot easier.

Making it work in practice

Of course, a hybrid model only works if everything stays aligned, and you need the right tools to help make sure that happens. Platforms like Salesforce Media Cloud, Oracle, SAP, and Microsoft provide a shared dashboard, unified data model and workflow automation, allowing for better coordination between internal and external teams, helping to maintain visibility as well as alignment across different functions. When you get this right, you can begin to treat ad ops as part of a larger system, rather than a standalone function, using it to enhance overall business performance – just as intended. There’s no one-size-fits-all answer when it comes to ad ops. For some, in-house only might make sense, while for others, outsourcing has clear advantages. But marrying the two is often the most effective if you want to maintain control while acknowledging that you don’t have the capacity to do everything to the same standard as a dedicated professional.
