Silicon Valley Built the AI Answer Engine and Forgot to Show Up in Its Own Source Material

Ask ChatGPT which database to use, which AI coding tool is worth paying for, or whether a hot new startup’s product actually works, and you will get a confident answer. That answer had to come from somewhere. Increasingly, it comes from Reddit.

Otterly analyzed more than one million AI citations across ChatGPT, Perplexity, and Google AI Overviews in January and February of this year. Community platforms, led by Reddit, took 52.5 percent of those citations. That is more than every brand website combined. Google and OpenAI signed licensing deals to train on and retrieve that content, so the pipeline is structural, not accidental. And the surface area keeps growing. Google’s AI Overviews now appear on nearly half of all search queries, up from under a third a year ago.

Here is the part I find remarkable. The companies building these answer engines, and the thousands of companies selling software to them and alongside them, have almost no presence in the source material. When we audit technology categories, the pattern repeats: the category conversation is large, the buying questions are constant, and nobody official is in the room. Every dev tool, SaaS product, and AI model is getting its worth-it verdict decided in threads the founders have never read.

I understand why. Reddit punishes self-promotion, and tech audiences are the most marketing-resistant buyers on the planet. Most marketing teams tried Reddit once, got downvoted or banned, and concluded the platform was hostile. It is not hostile. It is allergic to a specific behavior, which is showing up only when you need something.

What works is closer to an anti-marketing strategy. You cannot push it. When we publish for a brand, we are not posting a hundred times a month, because that fails. We post a handful of times a week, prioritize threads where there is relevance and real buying intent, and answer the comparison questions honestly, including the ones where the honest answer is that a competitor is fine for that use case. Credibility earned on the threads you lose is what makes the recommendation believed on the threads you win.

The disclosure part is not optional either. Accounts carry the company affiliation openly. That feels counterintuitive to marketers trained on influencer playbooks, but on Reddit the disclosed expert outperforms the fake enthusiast every time, and the fake enthusiast eventually gets caught, screenshotted, and turned into the top post of the week.

Does it move numbers? We track brand citation share across AI engines per query, and the data is consistent: this is a compounding channel, not an instant one. Citation share typically builds at 6 to 12 percent month over month once content is landing. One AI software client went from 40 percent to 46 percent AI-answer visibility in four months and is now usually the first tool named against two larger competitors. Nothing about that was gamed. The content was useful, the community engaged with it, and the engines did what they are built to do, which is retrieve the discussion people found most useful.

For a Silicon Valley company, the starting moves are not complicated. Listen first: audit what the engines currently say about your category and where those citations point, because the answer is usually a handful of specific threads. Claim your ground: your subreddit and your brand account are either owned by you or squatted by someone else, and both are being read by crawlers today. Then earn your way in: moderator relationships before posting, answers before promotion, and an AMA when the community standing supports one, because a well-run AMA in a large community remains the single biggest citation event a brand can create.

The uncomfortable version of the prediction is this. Reddit in 2026 looks like search in 2010: a compounding asset most companies are ignoring while a few quietly build positions that will be expensive to challenge later. The difference this time is that the companies with the most to gain are the ones that built the machine. Silicon Valley trained the answer engines on community discussion, then declined to participate in the discussion. The brands that show up now, honestly and with actual expertise, get written into the answers. Everyone else gets described by strangers.
